I filed a sponsorship application for my husband and son. Can we wait for the medical examination until other pieces of the process are completed? If it is possible and we do this, will it affect the timing for processing?

Your choice, it won't affect the timing much. I prefer to wait until medicals are requested, as that gives you the greatest flexibility for entering Canada (typically you must enter within 1 year of the medical exam).

So what is the situation if the medical exam was done in April 2014 (less than a year ago) and the applications are being sent in now?

Medical results are valid for a year so most likely you will be asked to do another. It is advisable to do the medical as close as possible to when you mail your application.
